SAP Embedded AI vs Third-Party AI via BTP

Summary

SAP Sapphire 2026 marked a significant milestone with the launch of the SAP Business AI platform and the Autonomous Enterprise Vision. Positioning SAP as a leading AI-first enterprise platform. During the event, SAP announced over 50 Joule Assistants, 200+ specialized agents, and a unified platform combining BTP, Business Data Cloud, and AI foundation.

For SAP customers, these announcements have raised the question that was already on many IT leaders’ agendas: is it better to use SAPs built in AI or bring in third-party tools via BTP? Though this may seem like a straightforward comparison, these two approaches serve different purposes and may suit different stages of the AI adoption process.

At Sapphire, SAP made it clear that SAP no longer positions embedded and third-party AI services as competing choices. With the launch of the SAP AI Agent Hub, a platform that governs both SAP and non-SAP agents within a single interface, SAP is framing non-SAP agents as a deliberate part of their AI strategy, rather than an alternative. Rather than which one is better, the more useful question is when it is right to use each tool, and this is what this article sets out to answer.

What AI Options Are Available?

SAP Sapphire 2026 changed the landscape for both AI options, though they have been around for a while. Here is what each option means now:

AI Approach What It Does Most Relevant For
Embedded AI (Joule & SAP Business AI) Provides AI capabilities directly within SAP applications such as S/4HANA, SuccessFactors and Ariba, enabling users to access AI through native workflows and the Joule assistant. Organizations looking to accelerate AI adoption within existing SAP processes.
Joule Studio & AI Agents Allows organizations to create, customize and deploy AI agents that automate tasks and support business processes within SAP environments. Businesses seeking process automation and SAP-centric AI use cases.
Third-Party AI via BTP Connects external AI platforms such as Microsoft Copilot, Azure OpenAI and custom models to SAP data and business processes through APIs and integration services. Organizations requiring specialized AI capabilities beyond SAP’s native offerings.
SAP Business AI Platform Provides a governed environment that combines BTP, Business Data Cloud and AI Foundation to manage both SAP and non-SAP AI services. Organizations pursuing enterprise-wide AI governance and scalability.
Generative AI Hub Provides access to multiple large language models including Claude, GPT-4o and Gemini through a single SAP-managed framework. Development teams building AI-powered applications and services.
AI Agent Hub Offers centralized governance, monitoring and orchestration for both SAP and third-party AI agents from a single interface. Organizations managing multiple AI tools, agents and business workflows.

These two services are not mutually exclusive, SAP has evidently designed the new platform for interoperability, where third-party agent support can be managed via SAP AI Agent Hub. Using both is increasingly the model that SAP expects its customers to adopt.

How Do The Two Approaches Compare?

The table below summarises the key differences between Embedded vs Third-Party AI

Feature SAP Embedded AI (Joule) Third-Party AI via BTP
Setup & Deployment Designed for rapid adoption with minimal custom development. Requires integration planning, development effort and architecture design.
Flexibility Focused on SAP-delivered AI capabilities and supported business scenarios. Supports a wide range of AI models, workflows and non-SAP use cases.
Access Requirements Available through eligible SAP cloud application subscriptions. Requires SAP BTP connectivity and supported API integrations.
Agentic AI Capabilities Includes 50+ Joule Assistants and more than 200 specialized agents. Can leverage a broad ecosystem of AI agents and models depending on the selected platforms.
Cost Model Consumption-based pricing through SAP AI Units. Combines BTP consumption costs with any applicable third-party AI licensing.
Time to Value Faster implementation due to embedded integrations and preconfigured user experiences. Longer deployment timelines as integrations and workflows must be designed and tested.
Governance & Compliance Governance, security controls and business context are managed within SAP’s environment. Organizations are responsible for governance, oversight and compliance of external AI services.

When Embedded AI Makes Sense – And Where it Falls Short

Consideration Embedded AI (Joule) Third-Party AI via BTP
Best Fit Organizations looking to quickly introduce AI into existing SAP processes with minimal customization. Organizations seeking AI capabilities that extend across SAP and non-SAP applications.
Business Value Delivers immediate productivity improvements within established SAP workflows. Enables more advanced use cases, custom agents and industry-specific AI solutions.
Data Scope Primarily focused on SAP business processes and SAP-managed data. Can combine SAP data with external enterprise, cloud and industry data sources.
Implementation Complexity Generally straightforward due to native integration and preconfigured experiences. Requires architecture design, API management, governance controls and lifecycle management.
Platform Requirements Works best in SAP cloud environments. Some capabilities may be limited for on-premises S/4HANA customers without BTP integration. Requires a mature integration strategy and sufficient technical foundations to support external AI services.
Governance Governance, compliance and security controls are largely managed within SAP’s framework. Organizations retain responsibility for governance, risk management and ongoing oversight.
Commercial Considerations Advanced AI agents and premium capabilities may require additional AI Unit consumption. Organizations should assess third-party licensing, potential overlap with SAP AI services and possible Digital Access implications.
Common Risk Organizations may invest in AI capabilities before processes and governance structures are mature enough to realize value. Poor data quality, weak integration foundations and unclear ownership can significantly reduce the effectiveness of AI initiatives.

What Factors Should Guide Your Decision?

There is no single definite right AI option to choose – but there are useful ways to think about how to deploy each one depending on priorities. If speed to value and process optimization within your SAP system is your focus, embedded AI is the stronger starting point. If cross-platform orchestration and custom AI workflows is the priority, then third-party AI via BTP may be the better option.

The key takeaway is that these two options are not competitors, which SAP made clear during its Sapphire 2026 event. Before committing to either option, some questions that are worth working through include:

Where are you in your SAP cloud journey?

Joule is available through eligible SAP cloud solutions. Organizations running on-premises S/4HANA may find third-party AI via BTP is the more practical option in the short term.

How standard are your business processes?

The closer your processes are to SAP standard, the more value you can typically gain from embedded AI. More customized environments often benefit from the flexibility of third-party tools.

What does your wider technology landscape look like?

AI strategy should consider the entire application ecosystem, not just SAP. Existing platforms and data sources can significantly influence the best approach.

Are you ready for agentic AI?

Successful adoption depends on data quality, governance and organizational readiness, not just access to AI technology.

Have you assessed the commercial impact?

AI Units, BTP consumption and third-party licensing can be difficult to forecast. Understanding costs and entitlements upfront is essential.

The right platform decision follows from knowing the answers to these questions.
